Build or carry on

The manual option is almost never priced

A process someone has always done by hand has a real annual cost — in salary, in errors, in delay — that nobody has written down. So automation gets compared against zero, and loses.

Enter the task details above and both columns appear side by side, with the saving and the payback period.

Two costs, one of them invisible

Run the two side by side over time and the shape of the decision changes: the manual line climbs every month forever, while the automated one takes its cost up front and then flattens.

  • The manual column is a running cost with no end date. It simply never appears on anyone’s budget as a line item.
  • The automated column is a build cost, then a much smaller running cost.
  • The month the two lines cross is the payback period, and it is the only number the decision actually turns on.

Build cost up front, then only the running cost. The manual line never flattens.

What belongs in the manual column

Four things, and most comparisons include only the first — which is exactly how the manual option ends up looking free.

  • Time spent × fully loaded hourly cost. Fully loaded, not salary ÷ 2,080.
  • Error rate and the cost of rework, and delay cost wherever waiting has a price.
  • Opportunity cost — what that person would otherwise be doing. It is the hardest to price and often the largest.
The four lines people forget
Time × fully loaded costUsually counted
Errors and reworkUsually missed
Delay, where waiting costsUsually missed
Opportunity costAlmost always missed
Count only the first and the manual option looks free

What belongs in the automated column

Four things here too, and the last one is where comparisons go wrong.

  • Build cost, paid once. Platform and model costs, paid monthly, forever.
  • Maintenance, because integrations break when the systems they connect change — and they do change.
  • Human review time, if some cases still need a person. If one case in ten still needs a human, that is a staffing cost, not a rounding error.
When it pays for itself
Count the review time and the maintenance, or the payback figure is measuring something you are not going to get.

When manual is the right answer

Worth saying plainly, because it saves money. We build automation for a living and we still talk clients out of it roughly as often as not.

  • If the process runs a handful of times a month, automation rarely pays back. The build cost is the same whether it runs five times or five hundred.
  • If the steps change constantly, you will spend more maintaining the automation than the manual work cost in the first place.
  • If nobody can describe the process clearly, it is not ready to automate — you would be automating a disagreement.

Why Parix.ai gives this away

We build automation, so a tool that sometimes says “do not automate this” is in our interest too — the projects that fail are the ones that should never have started. Running the comparison honestly costs nothing.

Compare the two columns

Who uses it

Teams deciding whether to build or carry on, and operations leads who need a number rather than an argument before they ask for budget.

The rest of the case

Get the payback period from the Automation ROI Calculator, the hours from the Employee Hours Saved Calculator, the task cost from the Repetitive Task Cost Estimator, and check the groundwork with the Automation Readiness Quiz.

When the numbers make the case

Parix.ai builds the automation. When they do not, the honest answer is to carry on by hand and revisit it when the volume changes.

Questions answered

Frequently asked questions

Everything you might be wondering about the Manual vs Automated Cost Comparison.

How do I compare manual and automated costs?

Enter the volume, minutes per item, people and hourly cost for the manual side, then the build cost, monthly running cost and the share automation handles. The tool totals both over the horizon you pick and shows the saving and the payback.

How do I cost a manual process?

Volume x minutes per item / 60 x people x hourly cost gives the monthly manual cost. Use a fully loaded hourly rate (pay plus overheads), commonly estimated at about 1.25 to 1.4 times the base rate.

What goes in the automated column?

The one-off build cost, the monthly running cost, and the share of the work automation still leaves for a person. The calculator adds that leftover manual time back in.

How is payback worked out?

Build cost / monthly saving, where the monthly saving is the manual cost minus the running cost and the leftover manual work. If running costs are higher than the manual cost, it never pays back, and the calculator says so.

What tasks work best for this?

Repetitive, rule-based tasks where manual effort is significant.

Is the Parix.ai cost comparison free?

Yes, with no sign-up.
